What one refused COD order really costs
A refused COD order costs you more than the delivery fee. Add up seven things: shipping out, shipping back, any COD or handling fee, packaging, the ad spend that won the order, stock you can't sell again, and staff time. Work it out once with your own numbers. The result tells you how much each refusal hurts and how far it makes sense to limit COD.
The fill-in formula
Cost of one refused COD order = shipping out + shipping back + COD or handling fee + packaging + ad cost per order + stock loss + staff time
| Cost | What to put in | Where to find it |
|---|---|---|
| Shipping out | What the courier charges for the delivery attempt | Courier invoice or rate card |
| Shipping back | Any return (RTO) fee on top of that | Courier invoice or contract |
| COD or handling fee | Any fee charged on a COD parcel that wasn't paid | Courier contract |
| Packaging | Box, mailer, filler, insert, label | Your supplier prices |
| Ad cost per order | Ad spend ÷ orders, same period | Ads manager and Shopify orders |
| Stock loss | Value of returned items you can't resell, spread over all returns | Your returns log |
| Staff time | Minutes spent on the order × hourly cost | Your own estimate |
Use averages for a typical order. You can refine them later.
What goes into each part
Shipping out
Your courier may charge for the trip even when nobody pays at the door. One UAE courier's published fee schedule, for example, says orders returned to origin (RTO) are charged the full delivery fee. Check your own contract, and use the rate for the emirates you ship to most.
Shipping back
Contracts differ here. Check whether yours charges a separate fee for the return leg or includes it in the delivery fee. If it charges nothing extra, put 0. For cross-border parcels, look for extra charges: one UAE courier's cross-border terms say VAT and import duties are charged when a returned parcel comes back into the UAE.
COD or handling fee
Your courier may charge for collecting cash. One UAE courier's schedule charges a percentage of the value it collects. On a refused parcel no cash is collected, so check whether your courier still charges a COD or handling fee on refused parcels. Put 0 if it doesn't.
Packaging
Everything that leaves with the parcel: box or mailer, filler, printed insert, label. Some of it may come back usable. Count only what you have to replace.
Ad cost per order
If you sell through paid ads, divide last month's ad spend by last month's orders. A delivered order pays that cost back. A refused order doesn't, because it brings no revenue. So the ad spend behind it is lost.
Stock loss
When a parcel comes back, the item has been off sale for days, and sometimes it can't be sold again: the box is crushed, the seal is broken, a cosmetic is near its expiry date, or a seasonal item came back after the season. Work out an allowance:
stock loss per refused order = share of returned items you can't resell × average item cost
If a sold-out item was sitting in a returning parcel while other shoppers wanted it, that is a missed sale too. It is hard to price, so leave it out of the formula but keep it in mind.
Staff time
Count the minutes your team spends on an order that never pays: packing, a confirmation call, chasing the courier, receiving and checking the return, putting it back on the shelf, and cancelling the order in Shopify. Multiply by the hourly cost of the person doing it.
A worked example in AED
When does COD stop paying?
Compare the cost of a refused order with the profit on a delivered one. Use your profit after product cost, shipping and ad cost.
Break-even refusal rate = profit per delivered order ÷ (profit per delivered order + cost per refused order)
Measure the refusal rate per parcel shipped, not per order placed. See RTO (return to origin) explained for GCC stores for how to work out your own rate.
How to read the money-lost report in Khaleeji COD
The money-lost report is an estimate. It takes the COD orders placed in the last 60 days that are now cancelled, keeps the ones that had shipped (Shopify recorded a fulfillment for them), and multiplies their number by shipping out + shipping back, using the per-order costs you type in. It shows a sentence such as "USD 150 lost on 3 refused COD orders that had shipped (last 60 days)." Cancelled COD orders that never shipped are shown as a separate count, because they cost you no shipping.
Read it with two limits in mind:
- It uses only shipping. It leaves out COD or handling fees, packaging, ad spend, stock loss and staff time, which differ a lot between stores and between orders. For each parcel that really was refused, the full cost is higher. In the example above, the report would count AED 30 for each refused order, against a full cost of AED 89.
- It depends on your order records. An order counts as shipped only if it was marked as fulfilled in Shopify, and a shipped order that was cancelled can also be a failed delivery rather than a refusal. So its order count may not match the number of parcels that came back. Check the count against your courier's returns for the same period.
One habit keeps the report closer to the truth: mark COD orders as fulfilled when they ship, and cancel refused COD orders in Shopify when the parcel comes back. A refused order you never cancel stays Pending, the status Shopify gives unpaid manual-payment orders, and the report doesn't see it. When you decide how far to limit COD, use the full formula above.
What to do with your number
Once you know the full cost of a refusal, you can judge the fixes. For example, if a confirmation call costs AED 3 of staff time and a refusal costs AED 89, the calls pay for themselves if they stop one refusal in about every 30 calls (89 ÷ 3).
Limiting COD only on the orders most likely to come back, such as big carts or customers who have refused before, cuts refusals while keeping COD open for everyone else. See how to hide COD above a cart total and how to spot repeat refusers in your Shopify orders.
